You book directly with a licensed Tanzanian operator for a shared group departure (the on-mountain logistics, hut beds, park fees and crew are fixed costs, so joining an existing small-group departure instead of a private tour is where the savings come from). Dorms in Moshi/Arusha before and after, then Marangu Hut accommodation on the mountain. Day 1

Marangu Gate — rainforest trek to Mandara Hut

Day 3

Mandara Hut to Horombo Hut — moorland and Mawenzi views

Horombo Hut (3,720 m)

Leave the forest behind and enter open moorland. Trek 11 km, about 6-7 hours, to Horombo Hut at 3,720 m. The landscape opens up with giant heather and lobelia, and you get your first clear looks at Mawenzi Peak and Kibo Peak. This is the day altitude starts to bite — walk pole-pole (slowly), take the steep sections in short breaks, and tell your guide immediately if you get a headache. Horombo is the busiest hut on the route and beds are packed bunks in large dormitories, so bring earplugs. Most climbers take an acclimatisation day here (adding a 6th day) — strongly recommended for a 5-day itinerary.

Day 4

Horombo to Kibo Hut, then summit push to Uhuru Peak

Kibo Hut (4,703 m) → Uhuru Peak (5,895 m) → Horombo Hut (3,720 m)

The long day. Trek 10 km across the alpine desert to Kibo Hut at 4,703 m (5-6 hours), eat an early dinner and try to sleep from around 6pm. Around midnight you start the summit push: up steep switchbacks of loose scree to Gilman's Point (5,681 m) on the crater rim, then across the rim to Uhuru Peak (5,895 m) for sunrise. On a 5-day route you descend all the way back to Horombo afterwards — roughly 14-16 hours of walking total. Bring 3 litres of water, high-energy snacks, hand warmers, and a headtorch with spare batteries. Your guide will set the pace and monitor everyone for altitude sickness; don't hide symptoms.
