A self-launched version of Bamba Travel's 3-day Hakone Discovery trip. The commercial tour essentially bundles one thing: the Hakone Free Pass plus two nights of accommodation — everything else (ropeway, Lake Ashi cruise, Tozan Railway, buses) is already included in that pass. So you can simply buy the Hakone Free Pass yourself at Odakyu Shinjuku Station (2-day version from Shinjuku, ~¥6,100 / ~£32) and book two nights in a Hakone-Yumoto guesthouse or hostel. You then follow exactly the same route independently, at your own pace, and for roughly half the price of the packaged tour. Costs below are approximate 2026 backpacker rates in GBP.

Day-by-day

Day 1

Tokyo to Hakone — Odakyu Express, Tozan Railway & Lake Ashi

Tokyo → Hakone-Yumoto

Buy your Hakone Free Pass at the Odakyu Sightseeing Service Center in Shinjuku Station (2-day pass from Shinjuku ~¥6,100 / ~£32 — covers round-trip Odakyu trains, all Hakone Tozan Railway, cablecar, ropeway, pirate ship cruise and Tozan buses). Ride the Odakyu Odawara Line Express to Odawara (~85 mins), then switch to the charming narrow-gauge Hakone Tozan Railway up to Hakone-Yumoto (~15 mins), zig-zagging through hydrangea-lined mountain switchbacks. Drop your bag at your guesthouse, then use the pass on the Tozan bus over the mountains to the Lake Ashi shore. Optional upgrade: the Limited Express Romancecar from Shinjuku is faster and direct for roughly ¥1,200 extra — book a seat at the Odakyu counter if you want the panoramic front windows. Evening: soak in a local onsen and eat soba or a Hakone-Yumoto izakaya dinner.

🚌Odakyu Odawara Line Express Shinjuku→Odawara (~¥1,220 one way, covered by Free Pass); Hakone Tozan Railway Odawara→Hakone-Yumoto; Hakone Tozan bus to Lake Ashi (all covered by pass)

Day 2

Ropeway, Owakudani & Lake Ashi Cruise — Fuji Views

Hakone (Gora — Sounzan — Owakudani — Lake Ashi)

Full day on the classic Hakone loop, all on the Free Pass. Bus or Tozan Railway to Gora, then the funicular cablecar to Sounzan and the Hakone Ropeway over the smoking sulphur vents of Owakudani — on a clear day Mt. Fuji fills the horizon. Buy a kuro-tamago (black sulphur-boiled egg, ~¥500 for five) at the Owakudani stall, said to add seven years to your life. Continue by ropeway down to Togendai and take the pirate-ship sightseeing cruise across Lake Ashi to Motohakone or Hakone-machi, passing the red torii of Hakone Shrine from the water. Walk the cedar-lined avenue and the Hakone Checkpoint Museum (small admission ~¥500, ask for the Free Pass discount) if time allows. Lunch at a lakeside soba shop; return to Hakone-Yumoto by bus in the late afternoon. Check the Hakone Ropeway live camera / weather forecast before heading up — cloud can close in on Fuji by midday, so start early.

Continue on foot along the Ancient Cedar Avenue, a 400-year-old row of towering cryptomeria lining the old Edo-period highway between Hakone-machi and Yumoto. Back in Hakone-Yumoto, grab lunch and souvenirs (yosegi-zaiku marquetry boxes, onsen manju) around the station, collect your bag and take the Tozan Railway down to Odawara and the Odakyu Express back to Shinjuku, arriving early evening. Alternatively use the remaining validity of your pass for one last hop before departure. Total travel back to Tokyo ~2 hours.

Frequently asked questions

How much does Hakone Discovery: Gateway to Mt. Fuji — Self-Launched 3 Days cost?+

Doing it yourself with this self-launched itinerary costs an estimated £175 per person for 3 days in Hakone & Mt. Fuji, Japan. This is an AI-generated estimate based on typical budget-traveller prices — actual costs will vary by season and how you book.

Is this cheaper than booking with Bamba Travel?+

Yes — Bamba Travel charges around £320 per person for a similar tour. Doing the same route independently, using the same standard of accommodation and activities, costs an estimated £175 — a saving of roughly £145 (45%) per person.

How long is the Hakone & Mt. Fuji, Japan trip?+

This itinerary runs 3 days, covering 3 day-by-day stops through Hakone & Mt. Fuji, Japan.

How do I join this trip?+

You can join an existing open departure using this itinerary if one is scheduled, or launch your own departure with your own dates and invite other travellers to join you — no tour operator required.

Isn't it easier to just use a tour operator?+

Well, yes, a tour operator will book all the individual parts of your travel for you and provide a guide. That's obvious, but doing this has the potential to save the group thousands, which can in turn improve your itinerary substantially or save you huge amounts of money. Also, when you launch a departure, Travel Crew has tools in place to help you book the individual sections of the trip or make it easier for you to do this as a group. Really, you do not need a middle man. If you are more comfortable paying more and using a middle man, then you should certainly do this.

Is it safer to book through a tour operator?+

Arguably, there isn't much difference. A self-launched trip runs on the same principle as a group travel crew: collective responsibility, everyone looking out for each other, the same way it would if a group of friends organised the trip themselves — because that's exactly what's happening. You should always take out travel insurance before you go, self-launched or not; that doesn't change either way. Every open departure is published publicly with real dates and a real trip organiser, so it's never an anonymous arrangement, and our support team is reachable any time you need help, including in an emergency while you're away. Longer-term, we're building direct relationships with ground DMCs in popular destinations, offered as an optional paid add-on for extra on-the-ground support. Ultimately, though, the group is responsible for its own conduct and safety on a self-launched trip, same as on any trip you plan yourself.

What kind of trip is this?+

This is a culture, adventure, budget trip through Hakone & Mt. Fuji, Japan, self-launched rather than run by a tour operator — you organise it with a group you find or bring yourself.
